Session Report — MyImaginationAI Staging venture

2026-07-16 14:41 (+08) · repo my-imagination-ai/content-agency · branch main

Summary

This session took the real-estate virtual-staging venture from a bare repo (PRD + README only) to a tested, reviewed, validate-first MVP — then course-corrected on strategy and branding. Three arcs: (1) Build — implemented the agent-buildable backlog (the operator staging pipeline + the disclosure/compliance moat as real Python, plus all the venture docs, a faceless brand site, a funnel tracker, and a proof harness), code-reviewed it on two axes and fixed the findings — 43 tests pass, 9 commits on main. (2) Sell — a small council decided the go-to-market (unanimous: the proof-first "reverse pitch"), captured as a sales playbook, and a one-page Founder's Pack was built to hold the whole venture in one place. (3) Foundation + branding — surfaced that the parent (MyImaginationAI) has no brand/website yet and the venture name was never ratified; raised foundation tickets, chose an endorsed/hybrid architecture, and ran hard name-verification that retired both StageProof and SetStage as weak/contested. Naming is mid-verification (ProofStage / VuStage).

Timeline

  1. Read the handoff + PRD + each ticket's context; confirmed the validate-first scope (no platform until G3; outreach human-gated).
  2. Dispatched 4 parallel agents for independent docs (competitor teardown, channel/ICP recon, funnel tracker, brand site); built the code spine myself.
  3. TDD'd the disclosure kit (label bake, SHA-256 manifest, retention tree, paste-line), then the QA gate, providers, pre-check, delivery, and the end-to-end pipeline.
  4. Verified the pipeline end-to-end via the CLI (produced a full compliant delivery); wrote offer / terms / ops / intake / pipeline docs + the proof harness. Committed build + docs.
  5. Two-axis code review (Standards + Spec) via parallel sub-agents; both converged; fixed the findings (QA hard-fail abort, pre-check gating, UTC certificate, dedup, dead-code removal). Committed.
  6. Small council (unanimous A>B>C) settled the sell = proof-first reverse pitch; wrote the sales playbook + outreach templates.
  7. Built the Founder's Pack (one clickable page) to reduce the "too many threads" load.
  8. Founder flagged the missing brand foundation; raised parent-brand tickets, chose endorsed/hybrid architecture, ran name recon + hard-verification → retired StageProof & SetStage; verifying ProofStage + VuStage.

staging/ (package)Operator staging pipeline: providers (higgsfield + mock), precheck, presets, qa gate, delivery, pipeline, cli, __main__
staging/disclosure/The compliance moat: label bake, SHA-256 manifest/certificate, ≥12-month retention tree, paste-line
tests/ (12 files)pytest suite — 43 tests across disclosure, QA gate, providers, precheck, delivery, end-to-end pipeline
docs/sales-playbook.mdCouncil-decided proof-first play + paste-ready cold/follow-up/close templates (A/B)
docs/competitor-teardown.mdCited pricing/disclosure teardown; found the AU$30 anchor holds + the compliance moat is being commoditised in the US
docs/recon-channels-icp.mdRanked channels + Perth ICP + suburb picks (Rivervale/Maylands/Baldivis), verified-vs-inferred flagged
docs/offer.mdPricing ladder source of truth + free-proof guardrails + SLAs
docs/service-terms.mdPlain-language service terms + photo-use licence + agent disclosure obligation (lawyer-review flagged)
docs/ops-stack.md + intake-form.mdOff-the-shelf intake/gallery/payment stack spec + Tally form spec + end-to-end dry-run checklist
docs/pipeline.mdPipeline + disclosure architecture doc
brand/ (index.html, styles.css, brand-voice.md)Faceless one-page gallery site + no-face voice guide (built by a sub-agent, verified self-contained)
tracking/ (funnel-tracker.csv + README)Validation funnel tracker + the G0–G3 gate bars the tracker feeds
proof/generate_portfolio.py + READMECredit-gated before/after portfolio harness (honesty-guarded: no mock images in the live gallery)
config.toml + pyproject.tomlProvider/disclosure/QA config (swappable backend) + packaging

File list derived from the git commit set + the mtime scan (__pycache__ excluded). Nothing here is invented.

Files edited

FileChange
README.mdRewrote layout + front-doored the Founder's Pack, offer, playbook, pipeline; test count synced to 43
.gitignoreAdded Python/pytest caches + work/ retained-delivery tree + preview dir (never commit client photos)
config.toml / staging/config.pyBrand name churned StageProof → SetStage → neutral "MyImaginationAI Staging" as verification eliminated names
staging/*.py (pipeline, qa, models, delivery, manifest, retention, higgsfield, presets)Code-review fixes: hard-fail loop-abort, precheck gate, UTC certificate, constant dedup, timeout + partial-failure handling

Sources & caveats

Fact sources used this run: git ✓ adb ✓ mtime scan ✓ transcript (loose).

Recap reflects available context + git facts; a long session was compacted, so some earlier steps may not be fully captured. File lists are derived from git + the mtime scan, not memory. Two name verifications (ProofStage, VuStage) were still running at report time. Wiki ingest intentionally skipped for this recurring (15-min) cadence to avoid noise — do a single ingest at session end if desired.
